The short version
- Search ads capture demand that already exists. They start faster, since Google reviews most ads within one business day.
- Cold email creates demand among people who are not looking yet. You choose every company and person by name, but it starts slower. In our setup, new sending domains warm for 14 days first.
- Ads charge per click, cold email mostly per month. A Google search lead costs a median $70.11 across industries and $103.54 in business services (WordStream, 2025). Cold email has no public cost-per-lead figure on the same basis.
- A lead is not the same thing in both channels. In ads it is any tracked conversion, such as a form fill. In cold email it is a written reply from a decision-maker. Compare them on cost per sales conversation.
- Check search volume and list size before you pick. If buyers search and you also have a list of target accounts, run both.
How do cold email and paid ads compare side by side?
Search ads win on speed and buyer intent, LinkedIn ads on targeting by job title, and cold email on control over exactly who hears from you.
| Factor | Google search ads | LinkedIn ads | Cold email |
|---|---|---|---|
| Buyer intent | High. They are searching right now | Low. They see you while browsing LinkedIn | Low until they reply |
| Who you reach | Anyone who searches your keywords | Members picked by job title, company or industry, or an uploaded list | The exact companies and people you choose |
| What you pay for | Clicks, bought at auction | Clicks or other events, bought at auction | Data, sending setup, copy and reply handling, mostly fixed per month |
| Benchmark cost | $70.11 per lead, US median (WordStream, 2025) | €5.98 per click (Dreamdata, 2026) | No public cost per lead on the same basis |
| Time to first leads | Days. Most ads are reviewed within one business day | Fast to launch, but 281 days from first ad impression to revenue (Dreamdata) | 14 days of domain warm-up in our setup, then the sequence |
| How it scales | With budget, until you show on most relevant searches | With budget, up to the size of your audience | With inboxes and list size, up to the number of fitting contacts |
| When you stop paying | New leads stop the same day | New leads stop the same day | New sends stop, but replies to emails already sent can still arrive |
| Best for | Services people already search for | Staying visible to a defined buying group | Named accounts with little search demand |
Cold email also has to follow email law in each market you send to. Our guide on whether cold email is legal covers the US, the UK, the EU and Sweden.
What does a lead cost on Google Ads, LinkedIn Ads and cold email?
A Google search ad lead costs a median $70.11 across industries in WordStream's 2025 benchmarks, and $103.54 in business services. Cold email has no public cost-per-lead benchmark on the same basis, because you pay for it mostly by the month, not by the click.
| Channel and segment | Cost | What counts as a lead | Source |
|---|---|---|---|
| Google search ads, all industries | $70.11 per lead ($5.26 per click) | Any tracked conversion | WordStream, 2025 |
| Google search ads, business services | $103.54 per lead ($5.58 per click) | Any tracked conversion | WordStream, 2025 |
| Google search ads, finance and insurance | $83.93 per lead | Any tracked conversion | WordStream, 2025 |
| Google search ads, attorneys and legal | $131.63 per lead | Any tracked conversion | WordStream, 2025 |
| Paid channels, B2B SaaS | $310 per lead | A direct connection with a prospect interested in buying | First Page Sage |
| Paid channels, financial services | $761 per lead | A direct connection with a prospect interested in buying | First Page Sage |
| Paid channels, legal services | $784 per lead | A direct connection with a prospect interested in buying | First Page Sage |
| LinkedIn ads | €5.98 per click | Reported per click, not per lead | Dreamdata, 2026 |
| Cold email | Mostly a fixed monthly cost | A written reply that shows interest | Your own numbers |
WordStream's figures are medians from 16,446 US search campaigns that ran from April 2024 to March 2025, so treat them as a rough guide outside the US. First Page Sage reports paid cost per lead by industry from data gathered between January 2022 and June 2025. Two things keep these numbers from comparing one to one.
A lead means something different in each channel
WordStream counts any tracked conversion from Google search ads. First Page Sage counts a direct connection with a prospect interested in buying, across paid channels. In cold email, a lead is a written reply that shows interest. That is why one industry can look so different. Legal services cost $131.63 per lead in WordStream's data and $784 in First Page Sage's.
At Newlead, a lead counts only when the person fits your ICP, has shown interest in writing and has the authority or influence to make buying decisions. More on definitions in what is a qualified B2B lead.
Cold email is not bought per click
You pay for data and verification, sending domains and inboxes, copy and reply handling, mostly as a fixed monthly cost. Your cost per lead is that cost divided by the interested leads it produces, and that depends on how many people you must contact to start one conversation in your market.
Newlead works on a monthly retainer priced on your target market, volume and goals. It runs for at least three months, then month to month, or on a longer agreement if you prefer. Market price ranges are in what B2B lead generation costs.
The fair test is cost per sales conversation. Count only the ad leads your sales team would call qualified, and only the email replies that turn into a real conversation. Then compare.
Which buyers does each channel reach?
Search ads reach people who are looking for a solution right now. LinkedIn ads and cold email reach people who are not looking yet, which is a bigger group but a colder one.
- Search ads capture demand. The buyer typed the problem into Google. That is the strongest intent you can pay for, but you only reach the part of your market searching this month, and you bid against other advertisers for it.
- LinkedIn ads target by profile. You can pick job title, company name or industry, or upload your own list of companies or contacts. People see your ad while browsing LinkedIn, not in answer to a search.
- Cold email creates demand. You pick each company and person, and your email starts a conversation they did not ask for. It only works when the message is relevant. Gartner found that 73% of B2B buyers actively avoid suppliers who send irrelevant outreach.
Control is where cold email stands apart. Search ads let you choose keywords, locations and budget, but not who searches. In cold email the list is the targeting. If a company is not on it, it never hears from you.
How fast does each channel bring in leads?
Search ads are faster to start. Google reviews most ads within one business day, so a campaign can go live within days. Leads follow if people search for your terms and your landing page converts.
Cold email takes longer to set up. In our setup, new sending domains warm for 14 days before the first emails go out, and the sequence then runs four emails over about three weeks. Replies start with the first sends. In our own largest campaign, 60% of all replies came from the first email. The week-by-week view is in how long cold email takes to work.
A fast lead is not fast revenue on either channel. In Dreamdata's 2026 LinkedIn Ads benchmarks, it took 281 days from a buyer's first ad impression to revenue, and 214 days from their first ad conversion.
What happens when you spend more, or stop?
Ads scale with budget until you run out of searches or audience, and cold email with sending capacity until you run out of fitting contacts. Both stop producing new leads when you stop paying.
Spending more
Extra ad budget only helps while there are relevant searches left to win. More money cannot create searches that are not happening.
Cold email grows by adding inboxes, not by pushing each one harder. A typical Newlead setup sends about 4 emails per inbox per day from 100-250 inboxes across 4-6 sending domains, roughly 400-1,000 emails a day. The ceiling is your market. Once every fitting decision-maker has had the sequence, you need new segments.
Stopping
Ads stop producing leads the day the budget ends. Cold email stops too, although replies to emails already sent can still come in. On both channels you keep the leads you already have. If you want to keep the sending system itself, Newlead's one-time implementation means we build the outbound system and you own it.
How do you check which channel fits your market?
Compare two numbers before you spend anything: how many people search for what you sell each month, and how many companies and decision-makers fit your customer profile.
- Search demand. Google's Keyword Planner shows estimated monthly searches for a keyword and the cost to target it. It needs a Google Ads account.
- List size. Count the companies that match your profile in your data source, then the decision-makers inside them.
| What you find | Start with | Why |
|---|---|---|
| Steady monthly searches for your service | Search ads | Demand exists, and you need to be found |
| Few searches, but a clear list of target companies | Cold email | Nobody is looking yet, so you start the conversation |
| A new category that nobody searches for yet | Cold email, with LinkedIn ads for awareness | Search ads need searches to appear on |
| Steady searches and a target list | Both | Ads catch active buyers, email reaches the rest |
| A short list of very large US enterprises | Several channels together | In our own outbound, US enterprise took 2,500+ contacts per opportunity |
When do paid ads beat cold email?
Paid ads beat cold email when enough of your buyers search for what you sell and you need leads quickly.
- Your market is broad, with many small buyers that would be hard to list one by one.
- You need leads this month and can fund a test while you learn your real cost per sales conversation.
- You already have a landing page that turns visitors into inquiries.
When does cold email beat paid ads?
Cold email beats paid ads when you can name the companies you want to win and few of their decision-makers search for your service.
- Your buyers fit a clear profile, such as accounting firms in the US or SaaS companies of a certain size, and you can list them.
- Each client is worth enough that a handful of sales conversations pays for the month.
- You want to decide exactly who hears from you, in which market and with which message.
The exception is a short list of very large enterprises, where email alone is a weak bet.
When should you run both?
Run both when people search for your category and you also have a list of target accounts that are not searching.
- Cold email starts conversations with the named accounts you want most.
- Search ads catch buyers who are already looking. A small campaign on your own brand name helps anyone who looks you up after an email find you, not a competitor.
- LinkedIn ads keep the wider buying group familiar with your name. Deals in Dreamdata's data involve about 10 stakeholders, up from 6.8, and each email reaches one of them.
Judge both channels on the same yardstick, cost per sales conversation over the same period. Newlead runs the cold email side only, so the ads stay with your team or your ad agency.
What we see in our own campaigns
Our numbers come from Newlead's own outbound: 371,590 emails to 143,319 decision-makers across 24 campaigns, the campaigns we run to win our own clients. They are not client results and not a forecast for yours.
- It took 202 people contacted to open one sales opportunity. Across all markets, 1.89% of the people we contacted replied, counting human replies only.
- The market changes the math more than anything. Small and mid-market companies took 40 to 50 contacts per opportunity in the Nordics, about 100 in the UK and 280 to 370 in the US. US enterprise took 2,500+.
- The first email does most of the work. It drew 60% of replies in our largest campaign, and two versions of it differed 2.6x in reply rate, so we test several against each other.
Hold those contact counts against your ad data. If a business services lead from search costs $103.54, ask how many of those leads it takes to open one real sales conversation. Then compare that with what it costs you to email about 100 decision-makers in the UK, or 280 to 370 in the US.
The full data and definitions are in our cold email benchmarks 2026. If cold email fits your market, our cold email agency service covers the list, the sending setup, the copy and every reply, and delivers each interested lead to your Slack with name, company, email and phone number.
